How it differs

How a generative AI deck differs from a general pitch deck

A general startup deck treats software costs as small. A generative AI deck cannot, because every request costs money to run, so gross margin and its trend sit near the center. Investors also ask a question few other decks face: what happens when the models you build on improve and get cheaper? The deck has to show what stays yours, such as data, workflow, distribution or evaluation, and evidence that customers use the product repeatedly, not once out of curiosity.

The questions behind every slide

What readers of a generative AI deck ask

Each answer names the slide or document where it belongs. If a question has no home in your deck, the reader will ask it in writing, or stop reading.

    What happens to your business when the underlying models get better and cheaper?

    The what-is-yours slide should answer this by naming the part that stays yours, such as data, workflow or distribution, whichever model you use.

    Is model and compute cost in cost of revenue or in research spend?

    The cost to serve slide should state where these costs sit, with the full gross margin build in the technical appendix.

    Are provider credits lowering your current costs?

    The cost to serve slide should note any credits and show gross margin without them.

    How much revenue is pilots or one-time work, and how much is recurring?

    The proof of use slide should label revenue by type, keeping paid pilots and services apart from recurring contracts.

    How do you measure output quality, and on what data?

    The quality slide should name the test set, the baseline and how results are scored; the technical appendix holds the method.

    Could you switch model providers, and what would it take?

    The technical appendix should show which providers you use for which tasks and how routing or fallback works.

    The what-is-yours slide should describe the data and how it improves the product, with usage rights confirmed by your counsel.

    Why will customers pay for this instead of a general assistant?

    The task slide and the business model slide should show the specific job done and the result the customer would not get from a general tool.

Glossary

Terms used in a generative AI deck

Inference
Running a trained model to produce an output; each request has a compute cost.
Cost of revenue
Costs directly tied to delivering the product, which for AI products includes model and compute spend.
Evaluation set
A fixed, reviewed set of inputs and expected outputs used to score quality each time the product changes.
Fine-tuning
Further training of an existing model on specific data to improve it at a narrow task.
Retrieval-augmented generation (RAG)
Feeding a model relevant documents at request time so its answer draws on that material.
Wrapper
A product that adds little beyond calling a model through an interface, which investors see as easy to copy.
