What an AI deck has to show
- What is proprietary: data, workflow, distribution or model.
- The cost to serve a customer and how it is trending.
- Evidence of real use, not demos: retention, repeat tasks, paid pilots.
- Why a larger company will not simply add this as a feature.
- The team's record of shipping.
Common faults in AI drafts
A slide of model architecture nobody asked for. The phrase "AI-powered" doing the work a customer result should do. Benchmarks without a baseline. A demo video link in place of traction. We replace each with a plain claim and its evidence.
Showing the product
One annotated screen that shows a task before and after is worth more than five screenshots. We redraw product visuals as clean diagrams so they read on any screen.
How it differs
How AI startups decks differ
A general startup deck can treat the cost of running software as small. An AI deck cannot, because each request has a compute cost, so gross margin and its trend need their own slide. AI decks also face a question most decks do not: what happens when the underlying models improve and get cheaper? Investors want to see what stays yours, how quality is measured, and evidence of repeated use rather than a demo. The technical detail moves to an appendix so a generalist partner can follow the main deck.

Do AI decks need different metrics from other software decks?
They use the same revenue and retention metrics, plus cost to serve, gross margin with model costs included and evidence of output quality.

Should pilot revenue count as recurring revenue?
Label pilots and one-time work separately; investors exclude them from recurring revenue in diligence, so the deck should too.

How do we show gross margin while we use provider credits?
Show margin with and without the credits, and state when the credits end.

How do we claim defensibility without overclaiming?
Name the mechanism, such as proprietary data, workflow depth or switching cost, and show evidence that it exists today.

- Foundation model
- A large general-purpose model trained on broad data, which other products build on.
- Inference cost
- The compute cost of running a model to answer each request.
- Evaluation (eval)
- A repeatable test that scores a model or product's output against expected results.
- Fine-tuning
- Further training of a model on specific data to improve it at a narrow task.
- AI agent
- Software that carries out multi-step tasks using tools and systems with limited human input.
- Model routing
- Sending each request to the most suitable model, often to balance quality and cost.
